Pricing guide · updated 1 November 2026

How much does AI implementation cost in 2026?

It ranges from tens of dollars a month for a subscription tool to tens of thousands for a custom build connected to your own systems, and the scope, not the AI model, sets most of the price. Here is what drives the number, what is usually included, and how to get a quote you can trust.

The ranges

What are the typical price tiers for AI in a business?

There are four tiers, and most of the confusion in the market comes from quotes for different tiers being compared as if they were the same thing.

1. Subscription tools
AI features in software you rent or already own, such as chatbot plans, AI inside your CRM or email. Published 2026 guides put capable plans from roughly $19 to a few hundred dollars a month. No build, limited fit to your process.
2. Basic custom chatbot
A rule-based or lightly AI-powered bot on your site or WhatsApp, answering from a fixed set of content. Published 2026 agency guides cite roughly $5,000 to $15,000.
3. Connected AI system
AI that reads and acts across your real tools (inbox, CRM, accounting, documents), with sources shown and human approval. This is a scoped project, usually in the tens of thousands of dollars, quoted after discovery.
4. Programme or team
Several systems, or embedded engineers working with your staff over months. Priced as a monthly team or a phased roadmap.

The figures for tiers 1 and 2 come from published 2026 pricing guides by chatbot vendors and agencies, which have a commercial interest, so treat them as direction rather than a quote. Tiers 3 and 4 depend too much on your systems to put an honest single number on. We would rather say so than invent one.

What moves the price

What drives the cost of an AI implementation?

Integration work and testing, not the AI model, are usually the biggest line items.

  1. How many systems it must connect to

Each tool (CRM, accounting, email, helpdesk) adds access, mapping and testing. One system is a short job. Five is a project.

  2. The state of your data

Documents scattered across drives, inconsistent records and unclear ownership all need cleaning before AI can use them reliably.

  3. How wrong answers are handled

Showing sources, adding an approval step and logging every action take real engineering time, and are what make a system safe to trust.

  4. Compliance and data location

GDPR, client confidentiality or EU data residency can change which AI providers and hosting you can use. Settle this early, not after the build.

  5. Volume and speed

More conversations or documents per month raise usage fees and may need a more capable setup.

  6. Who builds it

Senior engineers cost more per day and usually finish in fewer days. Ask for the total, not the day rate.

After launch

What does AI cost to run after it is built?

Expect four running costs: usage fees to the AI provider that rise with volume, hosting, monitoring, and support time when suppliers change an invoice format or a model changes behaviour. For a well-scoped system these are a small share of the build cost each month, but they never reach zero. Ask for the monthly figure in writing before you sign, and treat it as one of the questions to ask any AI implementation partner.

Getting a quote

How do you get a fair, comparable quote?

Ask each firm for a short paid discovery that ends in a written scope, a fixed price for the first system, and a monthly running estimate. Then compare the three documents line by line: systems connected, how errors are handled, who owns the code and data, and how success is measured.

Be careful with a firm price before anyone has looked at your process, and with open-ended retainers that list no deliverables. How the engagement runs is described on our AI implementation partner page.

Spending wisely

How can you keep the cost down without cutting corners?

  • Start with one process that costs you the most hours, not the whole business.
  • Use software you already pay for where it can do the job. A good partner will tell you honestly when it can.
  • Keep a person approving anything that leaves the building. It is cheaper than building full automation, and safer.
  • Measure hours or money before and after, and only extend what paid back.

We do the first three on every audit call, and it is why the call is free.

Who it suits, and other ways we can help

Who is this guide for?

Owners and operators of businesses of roughly 5 to 200 people who are budgeting for an AI project and want to understand a quote, including ours.

Questions

AI implementation cost, answered.

It depends on the type of project. Off-the-shelf AI subscriptions run from tens to a few hundred dollars a month. A custom build on your own data and systems is a project cost in the thousands to tens of thousands of dollars, plus a smaller monthly running cost.

Published 2026 guides put a basic rule-based chatbot at roughly $5,000 to $15,000 and a fully custom AI chatbot connected to your systems well above that. The gap is mostly integrations, accuracy testing and hand-over to a person, not the AI model itself.

Model usage fees that grow with volume, hosting, monitoring, and time to fix things when suppliers, documents or models change. Ask for these as a monthly figure before you sign, and expect them to be a small fraction of the build cost.

Because the scope varies. A quote for one chatbot on a help centre and a quote for AI connected to your CRM, accounting and email with human approval steps are different projects with the same label. Compare scope line by line, not the headline number.

Usually yes. A short paid discovery that ends in a written scope and fixed quote costs far less than discovering the scope halfway through a build. It also lets you compare firms on equal terms.

Start with one process, use software you already own where it can do the job, keep a person in the loop instead of automating everything, and measure hours saved before expanding. We tell clients honestly when a subscription tool is enough.
